Performance Max (PMax)

Performance Max is a Google Ads campaign type that uses Google's AI to show your ads across Search, Shopping, YouTube, Display, Discover, Gmail and Maps from one campaign. You supply the goal, budget, creative assets and audience hints, and the system decides where, when and to whom each ad appears. It is often called PMax.

  • Channel coverage: One budget can reach search results, the Shopping tab, YouTube, websites and apps, Discover, Gmail and Maps.
  • Asset groups: Each asset group holds text, images, videos and a final URL for one theme, such as "Diwali lamps".
  • Automation: Placements, audiences, bids and ad combinations are chosen by the system.
  • Controls: Advertisers can add brand exclusions, account or campaign level negative keywords, and choose whether Google may send people to other pages on the site.
  • Reporting: Google has added reports on channels, search terms and asset performance over time.

How Performance Max Works

  1. Set the goal: The store chooses the Sales objective with purchase as the primary conversion, sent with order value.
  2. Link the feed: It links its Merchant Center account so every product, with price and stock status, can appear in Shopping ads, as explained in Google Shopping Ads and Merchant Center.
  3. Build asset groups: One asset group per theme, such as bedsheets, pottery and lamps, each with headlines, descriptions, images, a logo and at least one real video.
  4. Add signals: Past buyers, website visitors and search themes such as "diwali home decor" and "brass diya online" give the AI a starting point.
  5. Set budget and bidding: A daily budget with Maximize conversion value, adding a ROAS target once results settle.
  6. Let it learn: The system tests placements and combinations for a few weeks before results stabilise.
  7. Review: The store checks channel results, search terms, asset ratings and product performance each week.

  • Timing: The campaign starts several weeks before Diwali so the learning period ends before the sale peak, rather than launching on the first day of the sale.

  • Creative hungry: Weak or missing videos and images lead to poor placements on YouTube and Display.
  • Data needs: It needs accurate conversion values and steady volume to learn well.
  • Overlap: Running it beside Search and Demand Gen campaigns needs a clear plan for which campaign handles what.

What Still Needs a Human

People still choose what counts as a conversion, set realistic value targets, supply honest product photos and videos, add brand exclusions, and decide how PMax fits next to other campaigns. The AI does not know which products have the best margins unless you tell it through values or feed labels.

Risk to Watch

Strong reported results can hide the fact that PMax is mostly serving returning customers and brand searches. Check how much revenue comes from new customers, and test lift where possible.
